AI Overviews: What Happens When the Distribution Channel Becomes the Product?

For years, Google’s commercial relationship with the open web was relatively easy to describe. Websites created information, Google organised access to it, and users clicked through to sources.

AI Overviews complicate that model because Google can now synthesise information into an answer before the user visits a source.

Google’s stated objective is to help people understand information and discover useful websites. It has also introduced more links, article suggestions and publisher controls as AI Search has developed. The marketing question is not whether Google still links to the web. It clearly does. The question is how the role of the distribution channel changes when that channel also constructs the immediate product experience.

In channel strategy, intermediaries create value by reducing friction between producer and customer. But intermediaries can also capture more of the customer experience over time. AI Overviews potentially do both: they organise external information while satisfying more of the user’s need within Google.

That changes the unit businesses should measure. A ranking or impression may no longer represent the same opportunity to earn a visit that it once did. Equally, appearing inside an AI response may create brand exposure or consideration even when no click follows.

The implications will differ by query. A simple informational need may be substantially resolved inside the answer. A complex purchase, professional service or high-consideration decision may still require visiting sources, comparing providers and establishing trust.

Businesses therefore need to understand where they create unique value in the journey. If the website merely repeats information that can be summarised easily, the platform can absorb more of the experience. If the site provides tools, expertise, products, proprietary information, community or a transaction, the reason to visit remains stronger.

AI Overviews should therefore be analysed as a channel-power change rather than simply a new search-result format. Google can deliver more value before referral. Businesses need to decide what value remains compelling enough to bring the customer from the platform into an owned environment.
